Day 0 — before you start
Before the onboarding call, gather four things. Each one takes 15–30 minutes; doing it before the call is the difference between a 30-minute call and a 90-minute one.
Day 0 prep checklist
- Three pieces of recent work that capture your voice — a great LinkedIn post, a great email, a great article. Not your worst output and not your best; your typical good.
- A "do not say" list — phrases, brand names, claims, or topics the AI must avoid. 5–10 items is enough.
- A list of tools the AI will need access to — not yet credentials, just the names.
- One paragraph describing the role's success criterion: "by Friday of week 4, what should be different about my business?".
Week 1 — voice and scope
The onboarding call
The first call is 30–60 minutes. We walk through the four artefacts you prepared and capture the brand-voice document together. You get the raw doc to edit before the AI starts producing.
First outputs in approval mode
For the first week the AI produces output in approval mode — every post, lead reply, code PR, or design lands in your inbox before it ships. You spend ~15 minutes a day reviewing and giving feedback. That feedback compounds.
The voice gap
Most "the AI does not sound like me" complaints come from week one before the voice has fully landed. Trust the calibration loop — by Friday of week one, voice should be 80% there. By Friday of week two, 95%.
Week 2 — tool access and integrations
Week two installs the integrations the AI employee needs to actually ship work. This is where the value compounds — the AI moves from "drafts in your inbox" to "shipped into your tools".
The week-2 integration sequence
- Read-only access first. Let the AI see your existing content, leads, repo, or CRM data before it can write to anything.
- Sandbox or staging-only writes for 3–5 days. The AI ships into a low-stakes channel before the production one.
- Production access with approval still on, for the rest of the week.
- A documented list of which tools the AI has access to and at what permission level — this lives in your workspace forever.
Week 3 — handing off responsibility
By week three the AI employee should be hitting your quality bar. Approval mode comes off in stages — first for the lowest-stakes outputs (DM replies, status updates), then for medium-stakes (social posts, lead replies), and only later for the highest-stakes (proposals, founder-facing decks).
The shift is also psychological. You stop reviewing every output and start reviewing the weekly numbers email instead. The AI goes from "thing I check on" to "person on the team".
Week 4 — auto-pilot with weekly check-in
By the end of week four most of the role is on auto-pilot. You read the Friday numbers email, decide on the three things that need a human call, and the AI runs Monday through Thursday on its own.
This is also when you start seeing compounding gains. The brand voice is locked. The integrations are tuned. The "do not say" list has been refined twice. Output quality keeps climbing for another two months from here, but the active onboarding work is done.

You should track three numbers during onboarding so you know whether the calibration is working. All three should be visible to you in your weekly Friday brief from the AI.
